How to Sustain High Patient Satisfaction

growth-chartIn the article Hospitals struggle with pay based on patient satisfaction, the article notes how hospitals are undergoing many efforts to improve customer service and the patient experience since a portion of their reimbursement is based on patient satisfaction. There is talk of lattes, valet parking, and noise reduction. Nice tactics and perks, but it’s still a struggle to make a noticeable improvement.

So why the difficulty? As with any business, to succeed in a hospital-wide initiative on a sustained basis, several aspects of the organization need to be consistently addressed:

  • Leadership buys in to the effort, preaches, and walks the talk.
  • The organization dedicates resources to the effort.
  • Management and staff are hired, trained, incented, and held accountable for how well they deliver on the initiative.
  • Processes and organizational structures support the ultimate goal.
  • The organization communicates internally and externally to promote the objectives and successes.
  • The business truly knows how it’s doing – it measures, measures, measures – listening to the voices of the customers and employees.

It’s never easy to get everybody on the same page, going in the same direction. But since that’s necessary to ensure high levels of patient satisfaction, hospitals need a comprehensive, intentional, documented strategy for patient satisfaction success.

Don’t keep pushing tactics and perks to create a customer-focused culture. Address these core components of sustainable success.

Does the Right Hand Know What the Left Hand is Doing?

In many large companies, no, the right hand does NOT know what the left hand is doing.

I had 2 web chats and a telephone call with three different individuals with the same internet service in the past week and got 3 different answers. The last answer was best, so I went with that; it will make me more inclined to “answer shop” next time I have a question or need. That creates more work for the company I call, but they’ve brought it on themselves through their inconsistency.

In the article Time Warner should rethink its approach to customer service, something similar occurs. The writer tells the story of a customer who received a letter that told him to call TWC because the discounted rate period was about to expire. So the customer called and was told that TWC couldn’t do anything until the period expired. So why did they tell him to call in the letter?

When Time Warner was questioned about all the issues that the customer had in multiple communications with TWC, their response was “These two agents had other options for better customer service and need additional training.” Nothing like blaming the employee…but the root cause was not the employee. It was the company.

More than any other company, customers have brought up TWC as an example of a company with poor customer service; it’s the long waits; it’s the technician who cut one person’s cable when trying to disconnect their neighbor’s cable; it’s the inconsistencies; it’s the 4 hour windows for appointments or the long resolutions to problems. The occasional good customer service stories we hear about TWC relate to their social media monitoring of customer service issues, so they’re apparently pretty responsive to Twitter complaints.

But for any larger company with issues, consistent issues are not usually the fault of the employees. It’s the fault of a company without a cohesive strategy focused on customer service. It’s about a company that’s too compartmentalized. It’s about a company where the right hand doesn’t know what the left hand is doing.

Get consistent with customer service by first getting the whole organization on the same page.

Sample “Direction of the Team” Letter

There are many reasons why fans stay and why they go – it’s not just about wins or the high profile player. It’s not just about the weather or the visiting team. For many fans, whether they remain fans or whether season ticket holders renew is based on the Direction of the Team. Particularly when there’s a change in ownership, worsening performance on the field or in the arena, or some significant change in personnel, many fans want to see some reason for hope. They want to know the Direction of the Team.

Last week, Houston Astros General Manager – Jeff Luhnow – wrote this “Direction of the Team” letter to season ticket holders (STHs). Check it out…

In short, he’s empathetic about the poor season, talks about lofty future goals, and tries to connect those dots with personnel moves being made. But one interesting thing he addresses is corporate culture. Although a large part of the reason for the letter is to convey hope and retain the STHs, one of the main ways to get the Direction he wants for the organization is to get everyone to experience winning, experience success. Even if this culture-building activity is starting in the minor leagues, Luhnow realizes that a change in mindset is required to truly change performance, and he realizes that changing a culture is a longer-term process.

So what’s the Direction of Your Team, or Your Business, or Your Organization? Clearly articulate it. Identify your “today,” and identify the desired tomorrow.

Define those activities that connect the dots between today and tomorrow, and make sure you intentionally change the culture at the same time.

In Customer Service, Don’t Mess with the King

Now that title could mean anything. By “King,” do we mean Elvis? How about LeBron James? Er…no.

Do we mean an actual King?! Close…he’s a Sir, not a King.

In the article King calls for bank culture change, Bank of England governor Sir Mervyn King stated that Britain’s banks “need a real change in culture.” He made that statement because of “excessive levels of compensation, shoddy treatment of customers and a deceitful manipulation of one of the most important rates.”

Well, these might be byproducts of the banking culture in Britain, but the question to ask whenever anyone suggests a need for a culture change is “What is the root cause of the problem?” Once you get to the root cause, you can start to determine what aspects of the culture need to be addressed.

Whether it’s a British bank or a City government, whether it’s a community hospital or a small plastics manufacturer, there are several areas to investigate for root causes when wanting to change a culture:

  • What are the organization’s mission/vision/goals? These help to determine the culture.
  • What behaviors does leadership model to staff? This impacts employee behavior.
  • How is the organization structured? This impacts decision-making and workflow.
  • How well do processes align to organizational goals? This creates the reality of whether the company can move toward its goals.
  • What incentives and points of accountability exist? This also drives employee behavior.
  • How (and who) does the organization hire, retain, fire? This creates the human fabric of the culture.
  • How does the company communicate internally and externally? This reinforces (or contradicts and confuses) what the organization is all about.

The next time you have an issue with a company’s culture, run through this checklist to begin identifying the true root causes of the problems.

The Good, the Bad, and the Needed of Municipal Customer Service

The Tulare County (California) government has launched a new customer service program. According to Fifth District Supervisor Mike Ennis in the article County unveils customer service program, “Customer service is the lifeblood of any successful business, including local government. Thousands of residents utilize Tulare County services every day. These residents expect and deserve great customer service.”

We’ve worked on improving customer service for local municipalities for over ten years, and we’ve seen the Good (a county IT department going from “worst to first” in customer service), the Bad (employees who bring bad attitudes into training because “it’s not like the residents have a choice”), to the Needed (municipalities lacking customer service standards and plans) of municipal customer service.

And as with many businesses, when organizations do start to focus on customer service, the first thing they think about is training. While training is important, it should never be the totality of a customer service program. The ultimate goal of any customer service program is to provide consistently high levels of customer service to internal and external customers.

To gain that comprehensive focus, training is important – it creates a baseline definition of core expectations, principles, and service skills for employees. But the consistency comes from having a customer service vision defined, having management model the way, having organizational structures, incentives/accountability systems, processes, measures, communication plans, and ongoing reinforcement all aligned toward that vision.

When you think of creating a “customer service program,” don’t just fallback to training as a panacea. Ensure you’re doing all you need to do to truly create a culture of customer service.

Check Out These Customer Service Plans from the US Government

If you go to http://customerservice.performance.gov/, you’ll see on the “Official Website of the U.S. Government,” the result of an Executive Order that the President put into play in April 2011. The President required that all Federal Government agencies create Customer Service Plans. Those plans are seen at the bottom of the US Government’s Customer Service Site.

Click on a few of the Agencies to see what they included. The Executive Order required the following:

  • “Establishing one major initiative (signature initiative) that will use technology to improve the customer experience;
  • Establishing mechanisms to solicit customer feedback on Government services and using such feedback regularly to make service improvements;
  • Setting clear customer service standards and expectations, including, where appropriate, performance goals for customer service required by the GPRA (Government Performance and Results) Modernization Act of 2010 (Public Law 111-352);
  • Improving the customer experience by adopting proven customer service best practices and coordinating across service channels (such as online, phone, in-person, and mail services);
  • Streamlining agency processes to reduce costs and accelerate delivery, while reducing the need for customer calls and inquiries; and
  • Identifying ways to use innovative technologies to accomplish the customer service activities above, thereby lowering costs, decreasing service delivery times, and improving the customer experience.”

Whether or not you agree with the plans, let’s at least consider their required components. They want to improve the customer experience through the use of technology. They want to gain customer feedback and use that for change. They want to have clear standards/expectations. They want to adopt best practices, streamline service processes, and reduce the demand for customer contacts.

These components are positive. They focus on customer satisfaction, data to drive decisions, efficiencies, and use of best practices. It would be nice if there were an employee/cultural component and an overriding Customer Service Vision, but we’ll take what we can get.

Review several of the plans, and ensure your organization has at least these basic components of a Customer Service Plan.

Bet on Great Customer Service

A casino’s repeat business is purely dependent on whether the customer feels the exhilaration of the win…right?

Well the recent article Casinos Urged to Invest in Customer Service, Gaming Experience to Meet Multiple Challenges in 2012 says that it’s more than winning that drives loyalty and revenues.

The head of a casino consulting firm notes “Bare-bones state budgets, taxation, new casinos, social media and online gaming – these are all factors that will contribute to a challenging year for casinos.”

Essentially he says that if you’re a business with customers who are having financial struggles (like a sports team trying to keep season ticket holders), have competitors (like a hospital), are impacted by the proliferation of social media and alternative delivery changes for your service (like a college or university – or almost any business for that matter), then you might be having a tough time.

So if his premise applies to the situation of casinos, it probably also applies to the majority of other businesses today.

And what’s the proposed solution? Create a culture of customer service. The article notes that “The first step toward creating that culture is establishing service standards. The next step is training that helps employees meet those standards.”

So why is this suggested? This is where the author falls short…he doesn’t say why you need the culture of customer service, but I’ll fill that part in – it’s because the state of customer service is so poor today, that this is one area where you can differentiate yourself from competitors. It’s one place where Social Media doesn’t have a solid footing. It’s one place where you can build value when customers care more about the dollars they spend and with whom they spend.

Stop. Look at your competitors. Look at your customers. Look at your company.

Create a culture of customer service to build value with the customer and build a wall between your customers and your competitors.

Of Cash, Customer, and Culture – The Goldman Sachs Exit

What is Corporate Greed? One way to define it is simply that all that matters is the company and making money – the benefit to the customer is irrelevant. In the article Why I Am Leaving Goldman Sachs, Greg Smith announces why he left a high paying job and a company he had represented for almost 12 years – Goldman Sachs.

Read the article – click above. I’m not going to say much on it since it largely speaks for itself.

But the salient customer service point is that the question “How will this benefit the customer?” is not the core of the decision-making process at Goldman Sachs, not even a part of the decision-making process. In fact, it might be the opposite of the question asked in the decision-making process.

If you want a culture of customer service – a culture that employees can take pride in – put that question back into the heart of your discussion.

Banking on Deposits Requires More Than Acquisitions

Many small banks are trying to increase their core deposits, relying less on fees to generate revenue. And while this is a good thing for many banks, there needs to be a retention component to the core deposit growth strategy.

In the article Small Charlotte-area banks get creative in boosting core deposits, Adam O’Daniel makes the point that small banks in the Carolinas are attempting to increase core deposits (i.e., local deposits) to help fund growth because of their stable nature; remember that cash that comes in from loans or short-term investments creates more variability, uncertainty, and risks for banks than cash from core deposits.

The way many of these banks are growing core deposits is through acquisition. The concept is that if the small banks buy even smaller banks in small towns, the acquirer would have that stable cash flow for a long period of time to fund other activities. Without getting too much into the minutia, here’s the key customer retention-related point – just as banks have acquisition strategies to buy other banks, they need culture-oriented strategies and client retention and growth strategies which address the employees and customers they acquire.

Internally, these banks need to be looking at how they retain the small town staff that have formed the relationships with the customers – because the customer relationship and loyalty may be more with “my Teller, Betty” than with “Bank XYZ.” The banks need to ensure that executives are incented for retention just as much as profits, since the acquisition assumed that the core deposits would be retained. And the banks need to have processes in place to quickly analyze and get to know their new customers, build relationships with them, and proactively seek to grow those relationships once retention is solid.

When trying to grow through acquisition, make sure you’re not going to lose the good employees and solid clients you acquire. Understand what drives loyalty at the local level.

Take a Football Approach to Changing Corporate Culture

As the NFL regular season draws to a close over the next 3 weeks, it’s a good time to get in some football analogies – particularly analogies that relate to business. Many coaches attempt to create a team culture, believing that how they work, communicate, relate, and interact on an ongoing basis impacts their on-the-field success.

We agree.

Consider these keys to creating your own corporate culture just like a successful football coach.

Target the Super Bowl

· If a healthy culture is defined as having everyone on the same page, going in the same direction. You have to define the “direction.” Leaders need to set long-term goals for the organization – a Vision of what it wants to achieve or what it wants to become. To most professional football teams, it’s the Super Bowl. Create that Vision.

Score More than the Other Guys

· Understand that getting to the Super Bowl (your Vision) requires you to accomplish certain milestones along the way. Know those milestones, those nearer-term goals for your organization. To an NFL team, they cannot get to the Super Bowl without winning games, and winning is defined simply as scoring more than your opponent. Define your organization’s milestones.

Know Who to Block

· Make sure everybody understands their individual roles. Lack of clarity for an Offensive Lineman can cause his quarterback to be sacked. Lack of clarity for a customer support person can cause an organization to lose a customer. Be clear with everyone on their individual role.

Huddle Like a Football Team

· Teams huddle to call out the play. When do you get all your individuals (or individual departments) together to discuss how you’re going to work on the next project or initiative? Everybody needs to know how their role will fit into the team picture, and they need to know the roles of others around them. Huddle with co-workers.

Get First Downs on the Way to Scores

· Don’t always through the long-bomb. Winning a game involves about 150 plays. If you keep moving forward on offense 10 yards at a time, you’ll keep progressing toward the goal line. Don’t feel like you have to do it all at once. Have a plan. Work the plan. Celebrate each first down, celebrate more on scores, and celebrate like crazy when you win.

With the right Vision, understanding of near terms goals, clarity of roles, communication, teamwork, and great execution, maybe your last celebration will be your Super Bowl!
