Be GREAT? Just try Beating Competitors First…

So many organizations desire to be “Great” or “Phenomenal” or…ugh…“World Class” at customer service. I even wrote a book on how an individual can become GREAT at customer service.

But when you’re a business, not an individual, avoid the talk of “Great” or “Phenomenal” or “World Class,” and try something different.

Simply try to beat your competitors’ customer service.

Why is Chick-fil-A noted as a company GREAT at customer service? Sure they’re really good, but look at their competition. It’s not that Chick-fil-A is perfect; it’s more that they are SO MUCH BETTER than their competition that they get recognized for customer service.

Why are credit unions loved for customer service? They’re generally more personal in their service, but the typical customer experience at a credit union doesn’t make you go “Wow!” Credit unions are perceived to have a customer service advantage in large part because banks are comparatively so poor in customer service.

Why do Harris Teeter and Publix get a lot of accolades for customer service? They’re good, but so much of what makes them look good is the fact that much of their competition is so bad.

If you’re in a business that wants to have a reputation for great customer service, don’t feel like you have to rise to Disney or Nordstrom levels of customer service. Just look at your competitors and evaluate their customer service. Mystery shop your competitors. See what they do right and wrong.

And determine how to create a customer experience that is SO MUCH BETTER than competitors that your company will be talked about in the same breath as other great customer service organizations!

Great Customer Service is Up to Great People

There’s a lot at play in the customer’s experience – it’s the phone system they wade through, the website that gives them directions, the signage that helps them navigate the store front, the process for returning an item. But what’s most at play in customer experiences it the interaction, the 2-way dialogue between employee and customer.

In the Southern Business Journal article It’s the customer! Learn to see service from patrons’ vantage point, the author quotes a sales manager at the “Wright Do-It Center” that says one of the keys to “great customer service for her store is hiring the right staff members — finding friendly, outgoing and positive people. New employees go through extensive customer service training, she says, and management tries to look for opportunities to reinforce what staff has learned.”

In other words, the best CRM system, the best phone system, the best website, and the best process need the best of employees to make it all work. They discuss the use of “secret shoppers” to assess performance and identify improvement opportunities. They address surveys to research customer preferences. But whatever needs to be changed or improved in the customer experience, it comes down to people designing the change. People implementing the change. People delivering the higher level of service.

No matter what your organization does to improve customer service, remember that it all starts with people. Try to hire, train, motivate, and otherwise enable employees to become great at customer service.

Identify the criteria you use to hire people, how you evaluate them, how you hold them accountable and motivate them to grow, how you tap their knowledge to understand the voice of the customer, and how you use their talents to constantly improve customer experience.

Don’t get so caught up in investing in the latest technological advance or marketing scheme that you lose sight of the key to it all.

To keep and grow with your customer base, keep and grow your best talent first.

Schools Should be in the Business of Providing Customer Service

In a New York Times School Book article titled “Parents Deserve the Best Customer Service…,” a New York City Charter school principal – Jim Manly – tells parents “you deserve the best customer service on the planet.” (I should just say “Amen,” but that would be too short a post).

We’ve performed customer service training and even mystery shopping for K-12 schools, community colleges, and universities, and the reason is that some educational organizations do “get it.” They realize that – when parents base decisions on where to send their child, or what attitude they’ll have with an employee, or the opinion about the school that they’ll share with a friend – they base those decisions, attitudes, and opinions on the people they interact with, what’s it like to work with a school, and the quality of the education itself.

So the quality of the education is important, but the respect conveyed, responsiveness to needs and inquiries, timeliness of action, and ease of doing business with the school also matter to most parents. Therefore, schools, community colleges, and universities must have a competitive attitude of “I need to earn the parent’s trust” and “I need to earn the right to teach their child” and “I need to earn their respect by how I interact with them, work with them, and teach their children.

These tenets of great customer service apply to most any business. If more businesses felt like it was up to them to earn the trust, the business, and the respect of their customers, then we would all be providing truly GREAT customer service.

How You Interact Means $ and Sense

According to a Bain & Co. retail study, when customers view their interactions with sales employees positively, the customer will purchase – on average – 50% more items. Also, "The odds of repeat visits also go up significantly," Bain noted.

So how can you provide a great experience in that 1-on-1 “Moment of Truth?” Well, let’s start with a couple Don’ts:

· Don’t script…unless you can really ensure all staff sound sincere (Chick-fil-a does a generally good job with staff responding to a customer’s thanks with “My pleasure”), the script will hurt more than it helps.

· Don’t push…don’t push your product to the point of ignoring the needs of the person you’d like to purchase the item. Instead, pull information from them about the issues/needs/goals they’re trying to address. Then you can provide the solution in the form of your product or service.

· Don’t rush…in society’s often frenetic pace, patience with a customer is one of the greatest virtues you can have in conveying that you care.

How about a few Do’s:

· Do view the conversation as a sandwich. The meat is in the middle, but you have to have that great bread surrounding it all. Open positively, and close with appreciation. Make sure the last opinion the customer has is that you cared about them and appreciated them.

· Do ask questions. We do a great deal of mystery shopping at CSS, and invariably the employees who perform best are those who ask enough questions to specifically understand that customer’s unique perspective, issue, or need.

· Do paint a picture for staff of what is GREAT customer service. Companies need to stop assuming that employees know the difference between good and GREAT. In order to deliver GREAT customer service, businesses need to be very intentional about describing what it is, what it looks like, and how to do it.

Secret Shopping to Uncover…Great Customer Service?

We’ve done enough secret shopping for our clients to know that employees are not happy to learn that they might be shopped. It’s tough to get evaluated, and it’s especially tough when the evaluator is some mystery person. But in the article Secret shoppers reveal best in customer service, a mystery shopping engagement in California results in…awards!

The secret shoppers identified eight residents who provided exceptional service, and the eight individuals were rewarded with certificates and prizes.

This is the part that many organizations forget when they do research – whether that research is a customer satisfaction survey or a mystery shopping engagement. The goal is not just to see what you can do better, but it’s also to celebrate success. We often talk about redirecting people when they do poorly and reinforcing what they do right. It’s not about punishment; it’s about improvement. And one of the best ways to improve is to highlight (and then replicate) success!

We have a hospital client which we meet with quarterly to review patient satisfaction survey results and create Action Plans for the upcoming quarter. Well over 60% of the Action Items listed deal with sharing positive results with staff, recognizing customer service stars, and celebrating success.

So when your organization does research, remember that’s it’s not about the “gotcha” moments. It’s about finding opportunities to improve and opportunities to reward and recognize.

Beat Your Competitor with Customer Service

Why does the Apple iPad have such a huge share of the tablet market? Why does Google dominate search? Why does Disney dominate discussion of the great family vacation locations?

There’s something they do so much better than others. They beat the competition continuously because they have some competitive advantage. Maybe they’re an innovator, maybe they’re fast, or maybe their customer experience cannot be matched.

Yes, customer service and the overall customer experience can be your differentiator.

To be a differentiator, your customer has to have a perceptibly better experience with you than at your competitors. They have to believe that the knowledge of your staff, the attitudes of employees, the speed of service, the ease of navigating your facility or your website far outshines your competitors.

Maybe your organization anticipates customer needs better than others, and you proactively make suggestions. It could be that you reach out to customers when they’re not onsite with you, and when you do so you’re not just pushing something to sell, but you’re offering some advice or something else of value. You’re developing a relationship.

One key to differentiating is to know how you stack up against your competitors. So be a customer. Shop your competitors. Gauge their employees’ knowledge and attitudes, their speed, their ease of navigation, whether they’re purely reactive or they’re proactive as well.

Know where you stand versus competitors, and then ramp up your customer service to beat your competitor.

Why the President Wanted to Mystery Shop

You may have read the articles that came out recently that addressed the Federal Government’s plans to call different physician practices as a prospective patient. These callers would not have asked questions for the true purpose of learning the answer or becoming a patient. These are mystery shoppers. These are individuals who call to see how certain questions are answered and how certain policies are applied.

Essentially what the Federal Government wanted to do was to determine if some physician practices are turning away patients or delaying their access to care/appointments if they do not have a preferred form of health insurance. It wanted to use these mystery shoppers to identify people who are not doing essentially what they’re supposed to be doing.

It’s interesting that many companies use mystery shopping in this “gotcha” manner. This is why so many employees are negative toward mystery shopping. They feel like it is something being done to catch employees doing wrong. Staff feel like the only reason why they’re being shopped is so they can be caught and dealt with in some kind of a punitive manner.

But mystery shopping done effectively tries to gauge consistency of service, responses, and processes across the organization, from person-to-person and facility-to-facility. Mystery shopping done right tries to identify what internal best practices exist so that they can be leveraged across the organization. Mystery shopping done right identifies organizations do great, and what organizations need to improve upon. And mystery shopping done right also includes sometimes contacting your company’s competitors to see where you have a competitive edge and where you’re falling short through the customer’s eyes.

So while we understand the Federal Government trying to identify who is doing things in the most appropriate way, we encourage you to have a broader perspective in the use of mystery shopping. Use mystery shopping to reward, recognize, find internal best practices, find areas which are opportunities for improvement, and find ways to beat your competitors.

How Many Customers Did You Lose Today?

They’re walking out the door, never to return.

According to a recent study conducted of 22,000 consumers, 22% of customers will stop buying from you because of a bad experience. Some of the top reasons for the customer exits included 34% leaving because of interacting with a rude or disinterested employee. When you compare that to the statistic we’ve quoted often during the years (that 68% of lost business was due to the fact that the customer perceives the organization to be indifferent), then you can surmise that approximately half of that perception of indifference comes from employees just being blatantly rude or seeming like they’re disinterested.

We’re talking about customer service basics, which too many organizations don’t understand. They think it’s all about the product or the price or the design of the shop or the website, but so much of what drives customers away is about the employee – how they’re perceived, whether they appear engaged, whether they use the right tone and body language, whether they talk about you and your needs or themselves and their personal issues. So much of customer retention comes down to hiring and training, motivating and rewarding, challenging staff to be great and holding them accountable to your standards.

Look at your organization, asking yourself these basic questions:

· When hiring staff, do we test/gauge an applicant’s ability to communicate effectively (orally and in written word)?

· Do we assess how prospective employees come across with their tone and body language?

· Do we have basic customer service standards, those expectations of the bare minimum of what we expect in terms of how they’ll treat the customer?

· Do we train them (continuously) on customer service standards, skills, principles, and techniques?

· Do we monitor performance, rewarding and recognizing excellence, and holding accountable when standards are not met?

· Do our leaders model what we expect of staff?

Limit the number of customers you lose because you answered “No” to these questions.

With Customer Issues and Complaints, It’s All About Speed

Fast…Do it fast…Make them feel like you’re moving at light speed…Make them feel like there’s continuous action…

When you’re dealing with a complaint or a customer issue, a key to retaining (and even increasing business with) that customer is speed.

Studies have shown that if you resolve an issue of a customer, they will tell 5 people about the great work you do. If you resolve issues quickly, you have an 82% chance of repurchase v. only 54% chance of repurchase if you resolve it slowly. So speed aids retention to the tune of 28%!! Speed.

It takes a lot for some customers to complain; so if they care enough to complain, convey you care, too, by acting to resolve that issue fast.

Tell them you want to help them. Tell them what you’re doing to address the need. Give them status updates along the way. Ensure your organization has communication and service delivery processes in place which are speed-oriented and geared toward service recovery situations.

Evaluate how you handle these situations. Look internally, and test externally with mystery shopping, but assess, and improve.

“I Don’t Have Customers”

The meeting was going well, with a great deal of interaction between the 150+ people in attendance. Everyone was engaged and interested in learning and improving. The focus of the presentation was the results of a recent Mystery Shopping project that assessed various aspects of the organization’s performance from the customer’s perspective. The evaluation provided insight into the company’s web design, its financial processes, its sales and service functions, and its telephone systems among many other aspects of performance.

When the floor was opened to questions, one of the attendees said the following: “Listen. I make products. Why are we talking about this? I don’t have any customers.”

A loud gasp rippled through the audience. An argument ensued over whether that attendee had customers, who paid for the products, and how important service really is to this company. That conversation was a wake-up call to the organization.

We shouldn’t take for granted that everyone understands customer service is important. Based on this story, are we really sure that everyone believes that they even have customers?! When we’re trying to promote customer service within our organization, or get additional funding to retain more customers, or request resources to be more responsive in our service delivery, we’re often met with the answer “No.” We make assumptions as to why we hear “No,” and our assumptions often suggest that “we’re not getting our respect” or others “are pets of the executives.”

But in reality, we need to take on the responsibility to truly find out WHY in order to figure out HOW to overcome these obstacles. Start with the basics – who do the executives consider to be their customers? Is it important to the decision-makers to keep customers? What do the decision-makers consider to be the reasons why customers leave? Do those executives feel that people stay with a business for the same reason they start with a business?

That last question alone is a major red flag to any organization. It implies that advertising and marketing brought this customer in, so advertising and marketing are what will keep this customer as well.

Before you wonder why service isn’t “King” at your organization, start with the basics.
