Of Napoleon and University Retention…

Apparently Napoleon and today’s higher education system have something in common…really.

According to Associate Provost for Curriculum Gregory Heileman from the University of New Mexico in the article ASUNM talks retention rates, “Student retention and graduation rates are similar to Napoleon’s march from Paris to Moscow in 1812. It started out with 400,000 soldiers but ended with only 10,000 soldiers.”

The point is – many students come in, but comparatively few graduate. Based on enrollment data from 2005-11, only 45% of students who had first enrolled in 2005 had graduated by 2011.

To resolve this, UNM plans to modify courses that have high failure rates to enable all students to “choose the pace of the course.” This teeters on the brink of lowering standards (or at least expectations) to make sure people keep moving through the system, but UNM assures that they “won’t let you move forward without knowing a concept.”

What else is interesting in the article is that the #1 cause of student loss if the cost of the education, but the main tactic being employed to address this is offering more extended pay plans.

It seems like UNM has decided not to focus on ways to build value but is instead trying to remove the near-term causes of pain (i.e., failing a class or having a higher short-term tuition payment). While these might concepts work to a point, they primarily support the philosophy of making things easier for the student as opposed to making the experience better or facilitating the student’s academic growth.

So let’s broaden this topic to ask a key question – What would you do if your customers were leaving because of an issue with a product or because of the product’s cost?

Would you look to build value or just extend payment terms? Would you look to make the experience better for the customer or remove their hassles? These are tough questions because a university which understands its role fully realizes it needs to grow the person (their willingness to take on challenges, be responsible, and hold themselves accountable) as it helps to build the student’s knowledge and abilities. Most other businesses aren’t trying to effect core changes in the makeup of their customers – such as making them more responsible or accountable.

So this is the approach that UNM is taking. What do you think of it?

The Higher Ed Student Retention Strategy – The Upfront Approach

If more students stay for four years, then more will graduate. Hmmm. It’s so simple…it’s brilliant!!

But there’s one problem – how do you get students to stay?

In the article Better student retention will help graduation rate, it’s noted how Oklahoma University’s President, David Boren, is trying to increase its graduation rate by increasing year-to-year retention of students – particularly from the Freshman to Sophomore year when the greatest loss occurs.

While this is a smart strategy, the meat of any strategy is based on understanding the true root causes of student loss. So here are four items to determine if you want to get at the causes of student loss and the strategies for retention:

· Determine if you’re accepting the right students for your college/university. Review characteristics (financial, demographic and otherwise) of past students who have graduated and note differences from those who did not graduate. Make sure you’re accepting those with profiles that tend toward graduation.

· Determine students’ technical/educational preparedness for success. Understand the cognitive/educational/learning skills vital for success so that a plan can be developed upfront to address any barriers to success.

· Determine students’ personal/social preparedness for success. Learn about the social “baseline” of incoming students to ensure that – where a plan or resources are needed – students are helped to assimilate into the college culture.

· Determine students’ expectations of the experience. Ask what they expect, manage unrealistic expectations upfront, and create plans that enable students to have the best chance of getting those expectations met.

Gauge each student’s likelihood for success, so that their time and yours are well-spent on their collegiate journey.

Schools Should be in the Business of Providing Customer Service

In a New York Times School Book article titled “Parents Deserve the Best Customer Service…,” a New York City Charter school principal – Jim Manly – tells parents “you deserve the best customer service on the planet.” (I should just say “Amen,” but that would be too short a post).

We’ve performed customer service training and even mystery shopping for K-12 schools, community colleges, and universities, and the reason is that some educational organizations do “get it.” They realize that – when parents base decisions on where to send their child, or what attitude they’ll have with an employee, or the opinion about the school that they’ll share with a friend – they base those decisions, attitudes, and opinions on the people they interact with, what’s it like to work with a school, and the quality of the education itself.

So the quality of the education is important, but the respect conveyed, responsiveness to needs and inquiries, timeliness of action, and ease of doing business with the school also matter to most parents. Therefore, schools, community colleges, and universities must have a competitive attitude of “I need to earn the parent’s trust” and “I need to earn the right to teach their child” and “I need to earn their respect by how I interact with them, work with them, and teach their children.

These tenets of great customer service apply to most any business. If more businesses felt like it was up to them to earn the trust, the business, and the respect of their customers, then we would all be providing truly GREAT customer service.

You Want to Talk to a Person

You want to talk to a person. Not get a text; not receive an e-mail; you want to talk to a person – live.

That’s the summary of a recent American Express survey released. In a recent Wall Street Journal article about the survey results, approximately 90% of those who responded wanted to have their inquiries addressed by people on the phone. About 75% would like a face-to-face encounter, and 67% would utilize a website to get their question answered. Approximately 70% of customers are willing to spend more with a business providing good customer service.

So people still want to talk to…well, people. And if that employee is providing good customer service, the majority would be willing to pay more for that higher level of customer service.

What this means strategically for your business is that your decisions about what method of service delivery to use, what method of responding to inquiries to select – those decisions should not be made based on the pure “cost per transaction” question. They should be based on who are your customers, what do they prefer, how much are they willing to spend to have personalized interactions and higher levels of customer service.

Income Statements have a Revenue section along with the Expense section, so when companies make decisions that impact how they interact with customers, they need to think of the revenue impact – not just the cost per unit.

An Education industry client said that university students prefer to receive updates of upcoming events via text, not e-mail. So I’m not suggesting you always go the telephone or face-to-face route. But what I am suggesting is to first do the research to understand what your customers want and for what they’re willing to pay a little extra.

Don’t make assumptions. Ask the customer what they want, determine the FULL impact on your organization of delivering that, and then make the right decision.

Yakima Says Yes to Retention

Retention is vital to business growth. And retaining a customer can refer to the season ticket holder for the pro basketball team, the resident for the cable television company, the local employer for the community, and…the community college student in Yakima, Washington.

In the Yakima Herald Article, Yakima Valley Community College (YVCC) was recognized by a national non-profit organization for its great student retention rates. The semester-to-semester retention rate increased from 75% to 81%. According to Tomas Ybarra, vice president of Instruction and Student Services, "Our new student orientation is definitely bearing fruit right now. In addition to fall-to-winter retention, also seeing increases in fall-to-fall retention (a full academic year). That’s encouraging."

So once again, we’re seeing an example of organizations successful in retention focusing hard on the new customer. In most businesses, retention is most at-risk for new or first year customers. To address this, YVCC delivers an orientation course that makes students more comfortable and confident in navigating the facility and processes and enjoying the experience. The orientation helps to create the ability for a new student to have as positive an experience as a long-term student.

So what’s your retention rate? Do you know it? If not, calculate it; if it’s 80% as an example, calculate the financial impact of not having the business from that lost 20% for the next year or two or three. That will make retention much more important from a financial perspective.

So how do you quickly try to create comfort and confidence in your first time customers? View them differently from your repeat customers. Create a plan to get the first timers knowledgeable of and pleased with the experience as quickly as possible.

Contractors Determine Your Reputation?

Columbus City Schools are coming under scrutiny recently because of their bus system. Do buses sometimes pickup/drop-off late? Yes, but no K-12 system is perfect.

What has made them come under scrutiny is that the school system apparently doesn’t know how often buses are on time. Why? According to an article on dispatch.com, it’s because the service is outsourced, and the vendor doesn’t supply that information.

While the school tracks complaints (what we call “external” metrics of performance, since the data is collected from an external source – the parent), there are few internal operational metrics (like departure, arrival, on-time performance) reported within the school system.

This is a microcosm of what organizations need to be wary of when they privatize, outsource, or contract out services. Having an outside organization provide a function does not allow a business to abdicate responsibility for the quality, timeliness, or service-level of that function. To the customer, that contractor IS your business.

We’ve worked with many sports organizations, and a common issue for them is the staff who provide security or take tickets or man the concession stations or serve as ushers are rarely employees of the teams, but they often have a huge impact on the customer’s experience.

When you contract out to others, make sure you have metrics in place to measure their performance. Make sure you have processes in place to ensure their quality. Make sure you train them on your customer service standards and philosophies. Make sure you – whenever possible – have service-level agreements which require them to perform to a certain level to get full compensation.

Make sure if the contractor’s performance can determine your reputation, that you’ve done everything possible to ensure that performance is great.

Who is Your Retention Director?

Lamar University was just nominated for an award by the State of Texas. In the article titled “Mentoring program selected as finalist for Texas Higher Education Award” (http://www.lamar.edu/newsevents/news/207_8985.htm), Lamar’s African-American Male Professional Connections Mentoring Program is in the running for the prestigious award.

There are two especially interesting points in the article. First, the person interviewed from Lamar references how the sense of community on-campus (while the individual is a student) helps to lead to long-term involvement of alums post-graduation. So that sense of community is a huge driver of retention.

Second – and equally as compelling – is a point only referenced once in the article but which is key to any successful retention program. The individual from Lamar who was interviewed is the “Interim Associate Provost for Student Retention.” That’s right, his title puts him in charge of retention.

Think about all the initiatives that organizations have underway to improve the customer experience, or to retain students, to renew season ticket holders, or to enhance customer service. The ultimate goal of each is client retention and growth. But who is truly accountable in your organization for client retention and growth? Is it a committee, a team, a group…anybody?

By having someone with the title, an accountability structure is put in place, priorities are set, resources are dedicated, time is allotted. In other words, this University must be serious.

Make sure your organization is serious about retention. Make sure you have a designated team or person who is your Mr. or Ms. Retention.

Poll the Kids?

In a recent article on azcentral.com (http://www.azcentral.com/community/phoenix/articles/2010/09/23/20100923glendale-deer-valley-district-poll.html), the Arizona Republic notes how a local school district polled students on such aspects of the school experience as safety, friendship, and the likelihood to graduate.

Our firm conducts these studies for many of our clients as well as providing mystery shopping services at the primary education, community college, and university levels. And while you can argue with some of the methodologies used for delivering the survey, what makes the information in the article particularly interesting is the fact that the survey asked about the student as a person – it asked about their personal feelings.

Think about your customers; when you conduct surveys, you’re often asking about demographics, preferences in products, certain aspects of the customer service you provide or your facilities and processes. But many customers create an affinity for the businesses they patronize based on how that company makes them feel, about how the experience makes them feel.

So why not ask them about their feelings?

One of the last things you want from a customer is apathy; so the best way to identify those that are apathetic is to ask about their feelings. Remember that 2/3rd of lost business is because the customer feels like you don’t care. So if their feelings contribute to their loss, you need to get in the habit of asking about their feelings.

Look at your surveys, and ensure they address how your customers feel about their relationship with your company, how they feel about the experience they have in interacting with your business – the people, processes, facility, and website.

Time to Go Back to School

For most of the United States, this is a time when students are going back to school. But when we refer to students, whether they be college kids or the elementary school age children, we need to keep in mind that the students are not going back to the same grade. Last year’s 3rd graders are now 4th graders. Last year’s college freshmen are this year’s sophomores. The students are moving on and moving up.

So when kids go back to school, they’re going back to learn more advanced information.

In our business world, we also need to constantly go back to school. But it’s not to get refreshed on what we already know or retrained on information where we’ve already been trained. It’s to learn advanced techniques, tips, skills, philosophies, and business practices.

In customer service, there are so many different techniques which you can learn and apply daily. But for those who need more advanced training if they have become near-experts on the basics of customer service, one area to focus on is reading the personality of your customer. Since many of our conversations with customers are quite short, and since we’re conveying so much information or responding to the request or complaint while engaged with a customer, to be able to – at the same time – tailor how you interact with the customer to their unique personality type is a feat where only the best at customer service consistently excel.

One way to build up this aptitude is to start categorizing the personality types of the customers you encounter most frequently. Identify the 2-3 most encountered personality types, determine how to identify these types of individuals during conversations, and determine a few behaviors or phrases that you can utilize when interacting with these particular personality types. Getting to know the types of customers you interact with and the keys to interacting with them are great steps to take if you want to be even better at customer service.

Are Your People and Processes Stressed?

Growing too fast? That is actually a problem some organizations are having. Even in this tough economy, community colleges, for example, are busting at the seams.

With unemployment high, getting low-cost, high quality targeted education is in more demand than in any time in recent memory. But just like throwing a baseball as fast as possible can highlight flaws in a pitcher’s delivery or swinging a golf club as fast as you can highlights flaws in the swing, so does having tremendous student demand highlight operational flaws for community colleges.

We were recently contacted by a community college which is engaging us to mystery shop their registration and financial aid processes. Their concern is that their processes and people are being pushed by the new volumes, and they’re also concerned about the customer experience that results. What are employee attitudes like? Are staff patient or rushed? How long are the waits, and how does the organization manage waits? Are there unnecessary delays and paperwork in the process? How many steps are in the processes, and how long do they take?

There are many questions to answer – questions that become more and more important as organizations’ people and processes are stretched to the limit.

Where are your people and processes stretched too far? Maybe it’s not because you’re growing too fast; in this economy, maybe it’s because you’re trying to do more and more with less and less.
